Director of Operations role at a $30M fleet fueling company — anyone operated in fuel distribution or fleet services?

I'm currently an IB analyst in NYC evaluating a Director of Operations role at a ~$30M mobile/onsite fueling company. The business runs 15+ trucks across NYC, NJ, and Upstate NY serving commercial clients. Founder-owned, ~6 years old, growing quickly. The role is essentially being the owners #2, with full ownership of fleet ops, drivers, dispatch, compliance, systems, etc. The operation needs significant work from what he tells me. Driver accountability is essentially nonexistent, there's no on-staff dedicated mechanic, and limited management infrastructure as far as I can tell. I'm thinking about this as a path to operational experience toward an eventual self-funded search. My background is military (army mechanic), Harvard undergrad, and banking. Would love to connect with anyone who has done something similar in any aspect. Doing something like this is a bit off the beaten path for most of the people I know so would love to get some outside perspectives. A few specific questions I'm wrestling with: For those who've done a similar ops role before acquiring, did the experience actually translate, or would you have been better off going straight into a search? How did you structure comp to align with the owner? Profit share on EBITDA? Phantom equity? Any reading/media you would recommend? Overall I think this is a step forward, and I'm ready to get out of banking, so making sure this isn't a super crazy thing to do + figuring out how to be most successful doing this are my two main goals.
